Scaling: when (and how) to step on the gas

Scaling too early kills more startups than competition. The signals that say you're ready, and the playbook for new cities, segments and products.

Scaling is the stage where startups become companies or burn out. Done right, it turns a working engine into a market leader. Done early, it multiplies losses.

Signals you’re ready

  • Retention is strong and stable (Level 5).
  • Unit economics are positive or have a clear path to positive (Level 3).
  • At least one acquisition channel brings customers predictably (Level 6).
  • Operations are documented and don’t depend on the founders.
  • The team has leaders beyond the founders (Level 7).

If several of these are missing, fix them before stepping on the gas.

Ways to scale

  1. More of the same customers: increase share in your current market.
  2. New geographies: new cities, states or countries. Zepto and Rapido expanded city by city.
  3. New segments: a different customer type with the same product.
  4. New products: sell more to existing customers. Meesho, CRED and Groww all expanded their offerings over time.
  5. Acquisitions: buy capabilities or customers (integration is hard).

The expansion playbook

For each new city or segment, document:

  • Pre-launch: market research, supply setup, hiring, local regulations.
  • Launch: marketing plan, launch offers, partnerships.
  • First 90 days: metrics to hit and how support will work.
  • Go / no-go criteria for scaling further or pulling back.

Build the scaling organisation

  • Middle management and clear OKRs or goals.
  • Systems: CRM, ERP, analytics and support tools.
  • Processes for hiring, onboarding, finance and compliance.
  • Culture written down and reinforced as you grow from 50 to 500 people.

Watch the warning lights

Rising CAC, falling retention in new cohorts, slipping delivery quality, rising burn multiple and team burnout. Decide in advance what will make you slow down.

Your takeaway

Scale what works, document how it works, and keep watching the fundamentals. Next: governance, the boring discipline that protects big companies.
